The Intent Loop
The Intent Loop is a four-stage lifecycle framework describing how intent integrity is established, maintained, tested, and strengthened as change unfolds.
What is the Intent Loop?
Organizational change moves through Decision, Execution, Outcome, and Evolution. Read as a sequence: define what is worth achieving, choose how to pursue it, keep action connected to it, test what happened, and carry the learning forward. It is a loop because every completed change alters the organization's state and what it knows about how it decides, delivers, validates, and learns, and that changed state becomes the starting point for future decisions. The sequence is not one-way: evidence produced at any stage can send a change back to the decision stage, either to revise the direction or to revise the intent itself.
1. Decision
The decision stage is the stage in which the organization defines its intent and commits to a direction for realizing it.
Iterative change re-enters this stage each cycle, and a change can also re-enter it mid-loop when evidence from execution or outcomes challenges either the direction or the intent.
Vulnerability: Weak intent or direction. Protective practice: Decision quality.
2. Execution
The execution stage is the stage in which the chosen direction is translated into action and delivered.
The execution stage is where delivery either keeps the work connected to the chosen direction or lets silent drift open the execution gap.

3. Outcome
The outcome stage is the stage in which the effects of the delivered change are tested against the outcomes the intent defined.
The outcome stage is where both gaps first become visible when validation is practiced, or remain hidden when success is assumed.
Vulnerability: Assumed success. Protective practice: Outcome validation.
4. Evolution
The evolution stage is the stage in which what is learned from the change updates how the organization works, improving future change.
Unlike the other three stages, evolution belongs to the organization that persists across initiatives rather than to the initiative itself.
Vulnerability: Wasted learning. Protective practice: Evolving the organization.
What it is not
Not a project methodology or delivery model, and not a replacement for concern with execution quality. It adds the layer those leave out. Not a maturity model or a stage gate: the stages describe where intent integrity can be lost, not approvals a change must pass.
